It’s easy to get lost in the hype cycle—the promises of automation, the fear of displacement—but I find the real sticking points are almost always cultural, not technical. We build these amazing models, deploy them, and then watch adoption stall or, worse, watch them create friction where none existed before. This isn't a new problem; every major technological shift brings similar growing pains.
However, I recently came across a framework—let's call it the Schmidt Doctrine for now, as it seems to crystallize some observations made by a certain former executive about large, established entities facing rapid change—that offers a surprisingly sharp lens through which to view these organizational failures. It cuts through the usual management jargon and gets right down to the hard, uncomfortable truths about what it takes to build and integrate systems that actually change how work gets done, rather than just sitting alongside it. This doctrine isn't some neat, actionable checklist; it’s more of a diagnostic tool for systemic organizational health when facing exponential technical change.
The first core observation I keep circling back to involves the inherent conflict between the pace of technological development and the natural inertia of large corporate structures. Think about the speed at which a research team can iterate on a new transformer architecture versus the typical annual budget cycle or the time required for a major compliance review. These speeds are fundamentally mismatched, creating a constant drag on innovation velocity. If the decision-making apparatus is calibrated for quarterly revenue targets, it will inevitably choke the speculative, long-term bets that true AI breakthroughs require. Furthermore, I've seen teams actively sabotage promising internal projects because those projects threatened the established, comfortable revenue streams derived from legacy products or processes. It’s a self-preservation mechanism, but one that guarantees obsolescence when the external environment shifts rapidly. We have to ask ourselves: Is the existing reward structure incentivizing short-term stability over long-term survival? The Doctrine suggests that without a radical restructuring of accountability, where failure to adopt necessary change is penalized more heavily than the risk associated with trying something new, inertia wins every time. This isn't about being aggressive; it's about recognizing that passive maintenance in a high-velocity environment is functionally equivalent to active decline.
The second major element of this framework focuses squarely on talent and the organizational willingness to accept external expertise as legitimate authority within its own walls. When you bring in world-class AI researchers or engineers, they often operate with a different set of assumptions about proof, testing, and iteration than the established operational teams. If the existing leadership structure insists that all new technical findings must first be vetted and approved through layers of management whose primary expertise lies elsewhere, the technical team becomes paralyzed. I’ve watched brilliant proofs of concept wither because they lacked the necessary political sponsorship from mid-level managers whose careers were built on the old way of doing things. This isn't malice; it’s territoriality mixed with genuine uncertainty about how to evaluate unfamiliar technical risk. The Doctrine posits that an organization must be willing to temporarily suspend normal hierarchies when dealing with genuinely novel technological domains. This means giving the technical vanguard the operational air cover they need to move fast, even if their methods look messy or their immediate successes are hard to quantify on a standard balance sheet. If the culture punishes technical personnel for speaking truths that contradict the established business narrative, then the organization has effectively decided to stop learning from the outside world. We must confront the reality that sometimes, the smartest people in the room regarding the new technology are not the ones with the longest tenure.
